The short answer: wear new leather shoes at home for an hour or two at a time over a week, with the socks you'll wear them with. Use heel grips or plasters on any hot spots, condition the leather so it softens, and use a shoe stretcher or a cobbler for tight spots across the width. Don't use heat or water to speed things up: it can crack or shrink leather. Shoes that are too short won't stretch in length.

How to break in leather shoes: step by step

  1. Check the fit first. They should be snug across the ball of the foot with a thumb's width at the toe. Leather gives slightly in width, never in length. See how leather shoes should fit.
  2. Wear them at home. One or two hours a day for a few days, on carpet, so you can still return them if the size is wrong.
  3. Wear the right socks. Thin dress socks for dress shoes; a slightly thicker sock helps stretch a snug pair gently.
  4. Flex the shoes. Bend the sole and roll the upper gently with your hands to soften the crease area.
  5. Condition the leather. A thin layer of leather cream makes the upper more supple.
  6. Build up gradually. Half a day out, then a full day.

How to stretch leather shoes
